What this replaces — Project Folder Convention v2

v1 in summary

In v1 each project had four context files: CLAUDE.md, campaign.md, brief.md, production.md. They bled into each other.

production.md had build specs, ad matrix tables, status updates, technical refs — all in one place.
brief.md either existed as an active draft or sat empty for months.
There were no Standing Rules. Durable client preferences lived in the AM's memory or in campaign.md notes that no one read.
There was no Status Log. Operational events were scattered across Slack, ClickUp, dated daily-monitor logs.

What v2 changes

v2 keeps CLAUDE.md and campaign.md but reshapes both. It drops brief.md. It narrows production.md. It adds digital.md, health.md, performance.md. It locks frontmatter so we can audit drift.

Change	What it does
Drop `brief.md`	Pre-launch material graduates to `campaign.md`; cycle material graduates to `production.md`. No more file that sits half-populated for months.
Add `digital.md`	Build spec gets its own file. Pixel IDs, ad matrix, bid strategy — separated from creative direction.
Narrow `production.md`	Creative direction only. No Ad Matrix, no technical refs, no Status Log.
Add `Standing Rules & Preferences` to `CLAUDE.md`	Durable client rules live in one structured section. Five subsections (campaign rules / brand & creative / targeting & compliance / known issues / approval chain).
Add `Status Log` to `campaign.md`	Append-only dated entries with cycle, status, author. Replaces the informal "recent changes" pattern.
Add `health.md` + `performance.md`	Agent-maintained, overwritten. No human edits drift the picture.
Stamp `convention_version: 2026-05-12` everywhere	Audit tool flags missing or stale stamps.
5-bin layout codified	Root + `Inbox/` + `Reference/` + `Deliverables/` + `Logs/`. Root holds only canonical context.

Rollout status

Marcon (Hue, Elmwood, W42 West, Marcon Corporate SEO) was the reference implementation. Migrated 2026-05-12.

SHAPE is the second client fully on v2, migrated 2026-05-13 (TAB Sales, TAB Rentals, TCOL Sales, TCOL Rentals, RC Richmond — paused).

Wesgroup and Pier West are next. Then the remainder of the active roster (Century Group, Rennie split into 4 migration runs, Townline-Corporate, Frame, Holborn, JLL, Magnum, Channel 13, SunLife, PC Urban, Xcite Tech, Graywood, Alabaster, Aquilini, Dihsan). Solta and Skin Matters need bespoke architectural sessions.
